Most transformation programmes don't fail inside the systems. They fail in the seams between them, the handoffs nobody owns and nobody puts on an org chart. A gateway selection that never delivers the ROI it promised. A localisation programme stuck between legal, product and infrastructure. P.A.C.E. exists because most payments frameworks are built to execute a plan, not to find out whether it's the right plan. It's a decision-gate scorecard, not a project template, built to arbitrate between competing initiatives when the real problem is still unclear.
At the centre of it is the Seam & Dependency Map, the diagnostic tool that asks four questions at every system boundary: is there a named owner for the seam itself, do both sides share a single definition of what's crossing it, does a manual step hold it together, and what happens when it fails. A seam failing three of four questions is where the programme is actually at risk, whatever the roadmap says.

Before anything gets built or costed, the real problem gets defined and weighed against everything else competing for the same budget and attention. Value at stake is sized in week one, an order-of-magnitude figure, not false precision, so rigour stays proportionate to what's actually on the table.
A: Architecture & AI
Cloud-hybrid infrastructure and sovereign cloud mastery, the same discipline behind refactoring and deploying 127 applications onto sovereign infrastructure for Visa's first-ever cloud-hosted acceptance platform in Saudi Arabia. Architecture decisions are made with the regulatory and data-sovereignty constraints built in from day one, not retrofitted once something breaks.
C: Commercialisation
Every architectural or product choice gets linked back to validated ROI, modelled with the same rigour used to build multi-year business cases at Visa. If a recommendation can't be costed and defended in front of a CFO, it isn't finished yet.
E: execution
Phased releases, dependency management and measurable readiness gates, so market-ready delivery is a checkpoint, not a hope.
